Case Study: Driving Zero-Downtime Campus Consolidation Through Data-Driven Asset Governance
Organization: University of Nottingham Innovation Park (UNIP) My Role: Operations Assistant Key Results: 72-Hour Move Compression | 100% Asset Reconciliation | Zero Downtime Key Competencies: Change Management, Multi-Stakeholder Alignment, Systems Thinking, and Risk Management.

Executive Summary
When the University of Nottingham Innovations Park (UNIP) decided to consolidate operations from the 3-storey Castle Meadow Campus into the active Jubilee Campus earlier in 2026, the institution faced a major operational risk: moving multi-departmental operations and commercial assets without disrupting daily tenant business or incurring runaway vendor costs.
As the critical project support for our operations manager, I engineered an internal data-driven asset governance and spatial integration framework. By decoupling inventory auditing from vendor execution, I transformed a high-risk 14-day rolling migration into a seamless 72-hour execution window, helping my manager to execute the project on time, 100% on budget, and with zero operational downtime.
The Strategic Challenge
Consolidating Castle Meadow's multi-tenant, 3-storey facility into the Jubilee Campus active environment presented three core operational hurdles:
Blurred Ownership Boundaries: Complex occupancy across UNIP, university faculties, and external commercial partners created legal risks regarding property ownership.
Vendor Cost Overruns: Third-party logistics vendors traditionally overquote or submit mid-project variation fees when moving unverified, ambiguous inventory volumes.
Space Constraints at Destination: Jubilee Campus was already a live, fully operating facility; introducing new assets required precise spatial integration rather than basic storage.
My Strategy & Execution
Instead of handing the project directly to an external contractor, I built and executed an internal, data-driven audit and governance strategy across all three floors before engaging relocation partners.
1. Engineering a 4-Tier Asset Taxonomy
I audited every floor, zone, and item across Castle Meadow, categorising each asset into a structured data schema:
Spatial Mapping: Origin zone, floor ID, and target destination room at Jubilee Campus.
Technical Complexity: Dismantling and reassembly difficulty rating (1–5) to map manpower needs.
IT/Power Dependencies: Identifying equipment requiring pre-move technical disconnection.
Legal Ownership Boundaries: Tagging property as UNIP Core, Faculty, or External Commercial Partner.
2. Proactive Stakeholder Governance
To insulate the university from property disputes, I established a formal Asset Demarcation Protocol. Prior to moving day, I walked commercial partners and faculty heads through the data audit to secure signed ownership agreements. This completely eliminated asset misattribution risks.
3. Precision Procurement & Logistics Scheduling
Using my line-item inventory, I issued a deterministic tender scope to relocation contractors. Vendors bid on exact weights, dimensions, and complexity ratings, locking in fixed pricing and enabling parallel execution teams (dismantling at Castle Meadow while simultaneously reassembling at Jubilee).

Measurable Business Impact
72-Hour Move Compression: Reduced total operational relocation time from a projected 14-day rolling migration down to a single 3-day weekend window, preserving complete business continuity.
100% Budget Adherence: Granular inventory specifications eliminated vendor scope changes, keeping logistics costs 100% on budget.
Zero Ownership Disputes: Achieved a flawless governance record—100% asset reconciliation with zero lost items or legal disputes with commercial partners.
Capital Cost Avoidance: Spatial optimisation mapping at Jubilee Campus revealed reusable furniture, preventing unnecessary capital spending on new office fittings.

Strategic Takeaways & Leadership Insights
Information Architecture Precedes Physical Logistics: This project reinforced my core operational philosophy: complex physical transformations are ultimately data management challenges. Precise upfront data eliminates operational friction later.
Governance as an Enabling Tool: Early, transparent alignment with commercial stakeholders turned potential friction points into collaborative partnerships, paving the way for a smooth transition.
"Demonstrated expertise in enterprise asset governance, vendor procurement, and zero-downtime operational execution by leading a multi-campus consolidation project that compressed move timelines by 78%, achieved 100% asset reconciliation, and protected the institution from commercial liability."
